Go: From Pilot to Operation

The G in REVAGO stands for Go. Why so many AI initiatives stall at the pilot stage – and who needs to do what to turn a clear mandate into a running process.

Many companies know this stage of an AI initiative: the proof of concept was convincing, everyone is enthusiastic – and then nothing happens for months. The pilot keeps running in a corner but never becomes part of the actual business.

The G in REVAGO stands for Go: we translate the clarified mandate into processes, agents, integrations and the operational launch. It builds on the mandate you, as leadership, defined beforehand – in the AI-first coaching of phase 0 and with the business value in mind that we discussed in the post on Value.

Why pilots stall

The reasons are rarely purely technical. Usually at least one of these is missing:

  • A clear mandate: nobody has defined which revenue goal the pilot serves and when it counts as a success.
  • Named ownership: the pilot sits with IT, the benefit with sales – and nobody decides on the next step.
  • Integration: the agent works in isolation, without access to the systems and processes where the business actually happens.
  • The people involved: those who are supposed to work with the agent know neither its task nor their own role in the process.

Better technology alone will not remove these obstacles. They call for clear accountability.

Who is responsible for what

A pilot rarely fails because people did not “work together” enough. It fails because nobody knows who decides and who acts. That is why we name responsibilities explicitly:

  • You, as leadership, set the goals, the mandate, the scope of accountability and the decision rights. You do not manage the agents day to day.
  • Your functional leads and REVAGO shape the assignment within that mandate: which processes, which scope of action, which human decision points.
  • REVAGO develops or adapts the software, integrates it, runs it technically and maintains it.
  • Operational staff carry out the agreed tasks and decisions – on your side, on REVAGO’s side or split between both. The assignment defines this.

Our approach in three steps

Shape the assignment: start from the outcome

We start with the outcome you want, not with the existing process. For us, AI-first means designing processes for agents working in symbiosis with people in the human-in-the-loop. AI tools that speed up individual tasks within today’s way of working have their value. An AI-first operating model goes further: it defines which steps an agent prepares, recommends, executes after approval or handles on its own within set limits – and where a person decides. Fixed rules and conventional automation remain useful parts of the design.

The experience of your teams in sales, marketing and customer care feeds into this design. The decision on the framework stays where the mandate places it.

Develop and integrate: built for operation

We build the assignment on the REVAGO software and adapt it. Agents should be designed for productive use from the start: with defined scopes of action, approval paths and traceable states. We assess which integrations an assignment needs case by case; not every connection exists ready-made.

We start with a clear focus. Our prioritised use cases begin with your existing customers: Repeat Business, Customer Expansion and Customer Reactivation. Customer Acquisition can also be part of the assignment. The mandate decides which use case comes first.

Launch operations: responsibility begins rather than ends

With the operational launch, REVAGO takes over technical operation. The operational roles work within the agreed processes. A go-live is not proof of success: implemented, tested, rolled out and economically effective are four different things. Only in ongoing operation does it become clear whether the process contributes to the revenue goal.

Integration belongs at the start

An agent is only as effective as its integration. It needs access to current customer data, has to return results to where people see them and must fit into existing workflows. If your sales team has to open an extra tool for every step, the process loses impact.

That is why we address integration when shaping the assignment, not at the end.

People in the process: roles, not spectators

When agents take on tasks, roles change. Your sales team spends less time on research and data entry and more time on decisions and conversations. That only works if everyone knows their task in the process: where do they review? Where do they approve? When do they step in?

We define these points in the assignment. At REVAGO, human-in-the-loop is not an afterthought safety net but part of the design.

Go means: getting started – with clear accountability

Strategies, roadmaps and governance matter. But they neither protect nor grow revenue as long as nothing goes into operation. Go therefore means implementing the clarified mandate – with named responsibilities instead of loose collaboration. You can find how we structure our services and approach under Services.

The final post in this series covers the O in REVAGO: Operations – why an agent is never “finished”.
